A finish that feels like sandpaper, shows gray-brown mottling or crusty scale, or leaves chalk on your palm and swimsuits is not a cosmetic accident — it's the surface of the plaster physically eroding. Pool plaster is a thin cement coat over a gunite shell, and its smooth, dense "cream" layer is only a couple millimeters deep. Once water chemistry strips that layer, the softer matrix and the sand or aggregate underneath are exposed, and the pool gets rougher, stains more easily, and grows algae faster every season. The trigger that brings most WNC owners to us is exactly this: the pool that used to feel like glass now scrapes the bottom of your feet.
The mechanism is etching, and it's driven by under-saturated water. When pH, total alkalinity, or calcium hardness run low, the water becomes "hungry" and dissolves calcium carbonate straight out of the plaster to satisfy its own balance. Western North Carolina makes this worse than almost anywhere, because our soft, low-calcium mountain source water — especially well water feeding pools around Lake Lure, Brevard, and the rural reaches of Transylvania and Henderson counties — starts out aggressive the day it comes out of the hose. A finish that would last 12 years in calcium-rich Florida water can go rough in 6 here if the chemistry is never corrected.
Staining is the second complaint, and it's a different diagnosis. Metal stains (rust-brown iron, blue-green copper) come from well water and corroding equipment; organic stains (tan-brown) come from the leaves, acorns, and tannins of the hardwoods that surround nearly every mountain pool; and gray-white scale is the opposite of etching — over-saturated calcium crusting onto the surface. The reason a real assessment matters is that these look alike to the eye but cost wildly different amounts to fix: a $30 chemical treatment, a $900 bead-blast, or a finish so deeply discolored only a resurface resolves it.
The single decision this whole page exists to make is treat versus resurface. Treating — acid wash, stain chemistry, or a spot patch — makes sense when the finish has years of service left and the damage is shallow. Resurfacing makes sense when the finish is at the end of its life and any treatment is just money spent slowing the inevitable. Getting that call right is worth thousands, which is why we never quote it from a phone photo. We start where the damage starts — the water. A full panel (pH, total alkalinity, calcium hardness, cyanuric acid, TDS and the LSI saturation index) tells us whether the finish is being etched by aggressive, under-saturated water or scaled by hard, over-saturated water. WNC well and municipal source water tends to be soft and low in calcium, which pulls calcium back out of the plaster and is the single most common reason mountain finishes go rough early. The test result decides everything downstream.
Not all stains are the same problem. We run spot tests: an ascorbic-acid (vitamin C) rub lifts iron, copper and manganese metal stains; a chlorine/granular-trichlor dab clears organic stains from leaves, acorns and algae; and a muriatic-acid drop fizzes on calcium scale. Identifying which one you have determines whether it's a $30 chemical treatment, a bead-blast, or a sign the plaster carbonate has carbonated through and needs resurfacing.
We rub the surface (chalk on your palm means the cement matrix is eroding), sound it for drummy hollow spots that signal delamination, and read the finish's age and history. A quartz or plaster finish past 8–15 years that's rough across the whole shell is usually telling you it's spent. A 5-year finish with one rough wall is a chemistry problem to correct, not a finish to replace.
Where the finish has years left, we treat rather than resurface. A drain-and-acid-wash removes a thin etched layer and surface staining for $300–600 and buys 1–3 more seasons — but it can only be done once or twice before it eats through the remaining plaster. Bead-blasting clears calcium scale and stubborn metal staining acid can't touch. Localized rough or stained patches are spot-repaired and feathered in for $100–300.
When the finish is at end of life, we choose the right resurface. If the existing plaster is well-bonded and this is the first refinish, a bond-coat (scratch-coat) re-plaster goes over the prepped old surface with no demolition at $4–7/sqft. If the old finish is delaminating, on its second-plus coat, or hollow in spots, a full chip-out to the gunite is the durable choice — and the moment to upgrade to stain-resistant quartz or 15–20+ year pebble.
A perfect plaster job is still ruined by a careless refill. We follow the National Plasterers Council start-up procedure — controlled brushing, balanced fill water, and a managed bicarbonate or acid start that protects the curing cement from the same aggressive chemistry that wore out the last finish. We hand off a water-balance and LSI target sheet so the finish you just paid for lasts its full service life.
Almost every rough-plaster mistake comes from skipping the diagnosis — owners acid-wash a finish that needed resurfacing, or resurface a finish that just needed water balancing. Organic staining is the price of a mountain setting. Nearly every WNC pool sits under oaks, poplars, and maples, and the tannins from leaves, acorns, and seed pods leave tan-to-brown stains that chlorine clears — a granular shock or a localized trichlor application directly on the stain. Scale, by contrast, is over-saturated calcium crusting onto the surface (a gray-white roughness, often at the waterline), and it's the opposite chemistry problem from etching: it needs bead-blasting or careful acid treatment, plus lowering the saturation index. Waterline scale and frost-cracked tile often travel together in the mountains, which is why scale jobs frequently fold into tile and coping replacement.
The deeper issue under all of it is water aggressiveness. The Pool & Hot Tub Alliance and every CPO curriculum teach balance through the Langelier Saturation Index (LSI), which combines pH, temperature, calcium hardness, total alkalinity, and TDS into a single number: negative is aggressive and etches plaster, positive is scaling, and the target sits near 0.0. WNC source water routinely tests at a calcium hardness of 20–60 ppm straight from the tap, far below the 200–400 ppm a plaster pool needs — so a brand-new finish here will etch on day one unless calcium is added at fill. This is the regional fact that explains why so many mountain finishes fail early, and it's the first thing we correct, because resurfacing without fixing the chemistry just buys a fresh finish the same short life.
So when does staining or roughness actually mean resurface? The decision guide is simple. Treat when: the finish is under ~10 years old, roughness is localized or shallow, stains lift and stay gone, and the bond is solid. Resurface when: the finish is 8–15+ years old, chalk rubs off across the whole shell, aggregate is exposed, stains return within weeks, or there are drummy delaminated spots. When you do resurface, it's also the moment to step up from bare plaster to stain-resistant quartz or 15–20+ year pebble — a one-time upcharge that pays back in finish life and far less stain-chasing. If the pool is a 1980s-90s relic with original plaster, dated tile, and a single-speed pump, fold the refinish into a sequenced full remodel so you pay for one drain-down and one start-up instead of several.
